D2C & ecommercemarketing agency

Acquire customers you can afford. Then keep them.

Updated 10 Oct 2026

Talk to a strategist who knows your trade

A strategist calls you in one working day. We use these details only to call you back. Privacy notice.

/ 01 D2C marketing agency

Growth thatsurvives the margin maths.

An ad can bring sales and still lose you money on every order. PromotEdge helps D2C consumer brands win customers who order again, at a profit.

We plan ads on what is left in your pocket after all costs. D2C (direct to consumer) means selling to shoppers yourself, without a distributor or a shop in between.

Sell through dealers or distributors? See Building materials or Packaged consumer goods (FMCG). We work with beauty brands (claim rules are on our personal care page). Others are food and beverage, fashion, jewellery, home, wellness, pet, baby, toy and sportswear. If you sell on your own store, our ecommerce SEO services help shoppers find your category and product pages. Our ecommerce website development builds a store that you own.

Return on ad spend (ROAS) is what you sell for every ₹1 of ads. Contribution margin is what an order leaves after product cost, shipping, fees, returns, commission and ads. CAC (customer acquisition cost) is what one new customer costs. A SKU is one product in one pack size.

What happens after you ask: a strategist has a free 30-minute call with you, by phone or WhatsApp. Where we can help, a one-page plan follows, and a written quote within 2 working days of the call. Nothing starts until you approve it, and we say so if yours is not a fit.

/ 02 What usually gets in the way

What gets in the wayand the way through.

“Meta worked for a year. Now costs keep rising.”

The way out is fresh creative and a wider mix. We test new Meta ads creative weekly, add marketplace ads and SEO (search engine optimisation), and bring in creators.

This is mine

“Half our cash-on-delivery orders come back.”

Confirm orders on WhatsApp and reward paying in advance. We also find the pin codes behind the refusals. RTO (return to origin) means an order refused at the door.

This is mine

“Customers buy once and disappear.”

Welcome, refill and win-back flows on email and WhatsApp bring buyers back, because repeat orders carry the profit. A CRM (customer relationship management: one record of every customer) runs them.

/ 04 The playbook

Where we start,in this order.

StepWhat we doWhy it matters
StrategyPositioning, hero products, price and pack sizes. Budgets start from target CAC and contribution margin. Many D2C losses are decided before the first ad.
Digital: ads and marketplacesMeta and Google ads with weekly creative tests, Google Shopping, creators, and ecommerce marketing on Amazon, Flipkart and quick commerce.Ads wear out fast. Marketplace rank rests on reviews, price and stock.
Digital: SEO and retentionCategory and product page SEO, AI search visibility, and email and WhatsApp flows.Search and repeat orders carry no commission, so blended CAC falls.
Later: Advertising (mainline) and BTL (below the line) and activationBrand films, outdoor, print and PR (public relations: news coverage). TV waits for repeat rates; pop-ups and sampling follow. These build brand searches that make ads cheaper.

See what the 1-page plan looks like

/ 05 Cost

What D2C marketing costs.

We don't publish a price list. Each brief gets a written scope.

What affects the cost

  • Channels: website, marketplaces and quick-commerce apps
  • SKUs and listings to build or fix
  • New ads and creator videos each month
  • SEO and retention flows, if in scope

How we quote

  1. We study your margins, repeat rate, store, listings and ad accounts
  2. We write a scope of channels, SKUs and creative
  3. A written quote follows within 2 working days of the first call

What you get in the quote

  • Channels and SKUs in scope
  • Monthly ads and creator videos
  • Retention flows, if in scope
  • A monthly margin report

How it is billed

Way of workingWhen it fits
Monthly retainerAlways-on ads and marketplace management; minimum 3 months, 30 days' notice to stop
Project feeA launch, a website rebuild (usually 4 to 6 weeks) or a marketplace clean-up. We confirm the timeline in the quote
Ad spend at actualsMeta, Google, marketplace and quick-commerce ads, as charged

To compare quotes, check that ad spend, creative and marketplace work are separate lines.

Every client and project is different. The cost depends on the effort it takes, so we price after the first call.

AI for ecommerce:where it helps today.

Real business problems, from sales to back office, each with a plain AI fix. A person stays in charge of every step.

marketing

Ad dashboards show only part of the picture, because sales also come from marketplaces and shops, so ad revenue per rupee spent (ROAS) can mislead.

The AI fix One monthly report joins ad spend and sales from every channel. AI works out margin after marketing and explains it. Finance checks inputs; the founder sets the budget.

marketing

Some D2C sellers say quick-commerce apps ask for fees and ad money up front, and they cannot tell if an order jump came from ads.

The AI fix Sales and ad reports from each app go into one sheet. AI writes a weekly note on sales against ad spend. The marketing head decides which ads stay.

customer service

E-commerce led all sectors in refund-related grievances on the government's consumer helpline from April to December 2025, so brands need fast, correct replies.

The AI fix A support assistant looks up the order, courier and refund status and drafts a reply for an agent to approve. The agent approves refunds and handles upset customers.

customer service

Cash on delivery orders are returned undelivered (RTO) more often than prepaid ones, which adds shipping cost and leaves stock stuck instead of sold.

The AI fix WhatsApp confirms each order and address before dispatch, and AI flags risky orders. The ops team sets the rules and handles flagged orders; nothing is cancelled automatically.

The D2C and ecommerce market in depth

Market size and trend

India's online retail sales were about $65 to 66 billion in 2025, up 19% to 21%, with 290 to 300 million shoppers. This counts all online retail, not D2C alone, and we found no agreed D2C figure to quote.

Source: Bain & Company with Flipkart, How India Shops Online 2026, 8 April 2026

How buyers decide

A shopper sees a creator's reel, asks a friend, checks ratings, then searches an app or Google. Gen Z, 40% to 45% of online shoppers in 2025, often finds trends through creators. People drop out at a slow page, a surprise delivery fee or an unclear return rule.

Source: Bain & Company with Flipkart, How India Shops Online 2026, 8 April 2026, for the Gen Z figure and creator-led discovery

What buyers expect

In their words: "Deliver fast. Let me return it easily. Show honest reviews." Bain also sees a shift from cash on delivery to UPI paid at the door. Few say it aloud, but they judge you on a quick WhatsApp reply and a pack that looks like the photo.

Source: Bain & Company with Flipkart, How India Shops Online 2026, 8 April 2026, for the payment shift

How brands here sell

D2C: your own store. You keep the margin and the customer, but you pay for your own ads. Marketplace: Amazon or Flipkart bring buyers and take a commission. Quick commerce: Blinkit and Zepto suit packaged wellness, baby, pet and electronics accessories. Dealer-led brands share the dealer problem of building materials and FMCG. More in our business models guide.

Where it is heading, and AI today and next

Bain expects online retail to reach $170 to 180 billion by 2030. AI today: answering questions, refill reminders, margin reports. AI next: asking a chat assistant what to buy. ChatGPT has over 160 million monthly users in India, but Bain finds shopping chat rare today. AI cannot set your price or pack promise.

Associations and bodies

IAMAI (Internet and Mobile Association of India) speaks for digital firms. It announced an E-Commerce Council of India in July 2026. RAI (Retailers Association of India) speaks for retailers. ASCI (Advertising Standards Council of India) is the ad self-regulator. CCPA (Central Consumer Protection Authority) issues guidelines on dark patterns and misleading ads.

People who scaled the category

Falguni Nayar founded Nykaa in 2012 and is its Executive Chairperson, Managing Director and CEO. EY's 2021 profile says it began online, then added about 80 stores. Vineeta Singh is co-founder and CEO of SUGAR Cosmetics. It launched in 2015 and was in over 45,000 shops by 2024.

A brand journey worth knowing: Mamaearth

Mamaearth began in 2016, when Ghazal and Varun Alagh looked for safe products for their first child. It grew digital first, and in FY2022-23, 64% of sales at its parent, Honasa, were online.

Then it moved into shops. By early 2025, about 45% of Mamaearth's own sales were offline. In FY2024-25, Honasa spent ₹744 crore on marketing, 36% of sales.

Source: Honasa Consumer, Our Story. EY, Entrepreneur Of The Year India 2022 finalist profile. Inc42, Decoding Mamaearth's RHP, 26 October 2023. MediaNama, earnings call key takeaways, 14 February 2025. Storyboard18, Mamaearth parent ups marketing spend, 2 September 2025

What you can do, and how we would deliver

What you can do, and what is not ours

You can do much yourself: know your margin per product, reply to reviews, keep stock honest. A warehouse, courier or packing partner is not ours. We can take the ads and marketplace work, or give your numbers a second look in a marketing audit.

How we would deliver, and why each step

First, margin per product and break-even CAC (customer acquisition cost). Why: an ad can win an order and still lose money. Second, listings and store, because traffic sent to a weak page is wasted. Third, ads with weekly tests. Fourth, email and WhatsApp for repeat orders, which carry the profit. Avi Saraf, our Performance Marketing Lead, runs the quick-commerce listings and the marketplace ads. Jhalak Agarwal, our Performance Marketing Lead, runs the Meta campaigns and the D2C ads.

Fashion and apparel

A shopper cannot try a kurta on, so she orders two sizes and sends one back. So watch sales kept after returns, split by style and size. Show sizes in cm, the model's size and a close-up of the cloth. Wrong size and wrong colour are common reasons for a return. Count back each festive drop from that year's date, and keep the creators whose orders stay. One rule: from 1 January 2027, a price cut must show the prior price, the lowest in the 30 days before. See our fashion photography and influencer marketing.

Pet brands

A pet parent buys for someone who cannot say if the food upsets its stomach. So she reads the ingredients and asks the vet. Give every product a plain page with the feeding amount by weight and age. Food runs out on a known day, so a WhatsApp reminder before the bag ends is your best ad. Small packs suit refills through quick commerce on Blinkit and Zepto. One rule is in the Veterinary Council of India's 1992 code. A vet should not let their name be used in publicity through lay channels. Ask the vet first.

Dropshipping

What a dropshipper needs from marketing

Our view: trust comes first, because the supplier ships but the buyer blames you. Give an honest delivery time and a clear return policy. The Consumer Protection (E-Commerce) Rules, 2020 cover sellers on a marketplace. A seller must give accurate exchange, return and refund terms, with return shipping costs.

Source: Department of Consumer Affairs, Consumer Protection (E-Commerce) Rules, 2020, G.S.R. 462(E), 23 July 2020, rule 6(5)(g). General guidance, not legal advice

Margin maths comes before ads

With a thin margin, one costly click can wipe out the profit. So work out what you can pay for one order first. Then read each platform's rules, because Meta and Google each have their own. See our Meta ads, Google Ads and D2C performance marketing work.

What is not ours, and what we would plan

Not ours: finding suppliers, holding stock, shipping and handling returns. Those stay with you and your supplier. We do not run dropshipping stores for clients. We would plan the store's pages, the ads and the follow-up after the first order, as part of our ecommerce marketing. Our guide to dropshipping in India explains how it works.

Catalogue and quick commerce with AI

One product sheet for every listing

Our view: one master sheet makes mistakes easier to catch. Keep the title, pack size, MRP, images and certificate details in one place. An AI checker can compare each live listing with that sheet and flag the ones that differ. Your team fixes the flagged listings and confirms the certificates. AI does not decide what is right.

Quick-commerce numbers in one place

Each app gives its own sales and ad reports, so it is hard to see what moved. Put the daily reports in one sheet. AI can write a short weekly note: what sold, which ads ran, and spend against sales by city and product. The platform data is limited, so you decide which ads and products stay. See our quick-commerce marketing.

What we would plan

We would set up the sheet, the checks and the weekly note as part of our AI and automation systems. A person stays in charge of every step. We confirm the timeline in the quote.

Brand basics checklist

The basics

For D2C brands

  • Pack labels that follow the rulesLegal Metrology rules: MRP, net quantity, maker address. Food: FSSAI. Cosmetics: Cosmetics Rules, 2020.
  • Product photography setFront, back, ingredients, size and in-use shots, in one style.
  • Marketplace listing images and A+ contentPack shots, benefit images and Amazon's A+ section, all matching your pack.
  • Quick commerce listing imagesClear on a small screen, with pack size and key claim visible.
  • Return, refund and grievance pageReturn, refund and grievance details, as the E-Commerce Rules, 2020 ask.
  • Tax invoice for every orderYour GSTIN and tax split. Check the exact format with your accountant.
  • Consent for WhatsApp and emailAsk before you message, and keep an easy opt-out.

The rules behind selling online

Five places carry the legal risk.

Listings. The Consumer Protection (E-Commerce) Rules, 2020 need seller details, country of origin, and return, refund and grievance information. Legal metrology rules add the maximum retail price, net quantity and maker details.

Checkout. The 2023 guidelines of the Central Consumer Protection Authority (CCPA) on dark patterns ban false urgency, drip pricing and subscription traps. They also ban basket sneaking (adding items the shopper didn't choose).

Offers and creators. The CCPA's 2022 guidelines on misleading advertisements and endorsements cover every offer. The Advertising Standards Council of India (ASCI) requires paid or gifted creator posts to be labelled.

Reviews. IS 19000:2022 from the Bureau of Indian Standards (BIS) is the standard for genuine reviews.

Category claims. Food and supplements follow the Food Safety and Standards Authority of India (FSSAI) rules on nutrition and health claims. Cosmetics must not claim to treat or cure. Under the Toys (Quality Control) Order, 2020, toys for children under 14 must carry the BIS Standard Mark.

Customer data. The Digital Personal Data Protection Act, 2023 needs clear consent for marketing messages and an easy opt-out. A child's data needs a parent's verifiable consent, and ads may not target under-18s.

General guidance, not legal advice.

AI for the back office

operations

BIS has found products without ISI marks in e-commerce warehouses, and defaulters can face fines, so brands need to check marks on listings and packs.

The AI fix An AI checker compares each live listing's images, MRP and certificate details with the master product sheet and flags gaps. A compliance person confirms certificates and fixes flags.

What we can learn from the leadersin D2C and ecommerce.

Well-known Indian brands, each with one plain lesson for an owner in your line of work. Names only, as public examples.

Nykaa

If buyers doubt buying your product online, add shops where they can see it. Choose spots where your buyers already shop.

What they did Nykaa began in 2012 as an online beauty seller. EY's 2021 profile says it put outlets in prime retail locations and had about 80 stores.

Source: EY Entrepreneur of the Year profile, 2021

Lenskart

If buyers doubt your product online, let them try it in a shop. Keep stock, prices and customer records the same in both places.

What they did Outlook Business says Lenskart opened stores for trying frames and eye tests as online costs rose and trust was a hurdle. It unified inventory, pricing and customer systems across channels.

SUGAR Cosmetics

Sell in shops and online together, so buyers can find you in whichever place they choose.

What they did SUGAR launched in 2015. Business Today (2024) says CEO Vineeta Singh credits its omnichannel selling, which gave it a presence in over 45,000 retail outlets across 550 cities.

Meesho

Make it free and simple for small sellers to start. Taking no cut of their sales can remove a first hurdle.

What they did Meesho says its zero-commission policy drew small businesses. Business Today (30 March 2023) reports over 80% of its 1.1 million sellers were new to online selling.

For D2C and ecommerce founders

Tell us what's not working. We'll show you where the profitable orders are.

Or leave your number. A strategist calls you in one working day.

We use these details only to call you back. Privacy notice.

Straight answers.

  • You set the ad spend on Meta, Google and the marketplaces. Our fee depends on channels, SKUs, creative volume and SEO scope. We don't publish a price list; a written quote follows within 2 working days of the first call.

  • It runs the marketing for a brand that sells directly to shoppers. That means Meta and Google ads, creators, marketplaces, quick commerce, SEO, email and WhatsApp. A good one plans ads on what is left in your pocket after all costs. It also reports what reached your bank.

  • Usually both, with different jobs. Marketplaces bring reach and trusting shoppers. Your own site gives margin and the customer relationship, so use it for bundles and subscriptions. Marketplace buyers belong to the marketplace, so win them back with email and WhatsApp. That is what ecommerce and marketplace marketing covers.

  • There is no universal number. A good CAC is one your contribution margin and repeat rate can pay back in time for your cash. So reorder brands can afford a higher first-order CAC. We fix your break-even CAC before any media target.

  • Meta and other social platforms create demand by showing the product to people who weren't looking. Google and marketplace search capture demand from people who are. Most brands need both. We set the split from your category's demand and margins.

  • Product pages get unique descriptions, reviews and product schema (code that tells Google price, stock and rating). Filters must not create near-empty pages. Category pages are written for what shoppers type into Google. SEO results usually come in 3 to 6 months. See our SEO services.

  • Neither wins for every brand. B2C (business to consumer) means selling to shoppers. D2C (direct to consumer) means selling to them yourself, without a distributor or a shop in between. With D2C you keep the margin and customer data but carry ads, shipping and returns.

  • Ask every agency, us included. Are targets set on contribution margin, not platform ROAS? Is it one plan for site, marketplaces and quick commerce? How many new ads does it test monthly? Who runs your account? With us, a named servicing team member.
