“Our ad ran statewide, but half the districts had no stock.”
Phase media district by district as stock arrives. We use trade schemes to build coverage before the media weight lands.
This is mineIn FMCG (fast-moving consumer goods), an ad works for your competitor if your product is missing from the shelf or the app when the shopper looks. PromotEdge is an FMCG marketing agency.
We work with food, personal care, home care and ayurveda brands. We build the brand in the states where it is stocked and win the trade with schemes and in-store visibility. We make the product easy to find on marketplaces and quick commerce. We judge the plan on distribution and sell-through (what shoppers actually buy), then on repeat purchase.
Shoppers choose in seconds, so the brand must be familiar before they arrive. Good FMCG branding does that: a TV spot, a reel, a hoarding or a sample at the door.
Behind every shopper sits a trade decision: a distributor who carries you and a retailer who gives you space. Quick commerce (Blinkit, Zepto, Swiggy Instamart and BigBasket) needs stock in every dark store, the small warehouses behind 10-minute delivery.
Ayurveda brands show where the herbs come from and check every claim first. Ayurvedic skin and hair care is on our personal care page. Brands selling direct to the customer (D2C) can see our D2C and ecommerce page. Food and packaged goods brands that sell abroad can read our exporters page. Tea and farm-produce businesses can read tea and agribusiness.

This is mine“Primary sales look great at quarter-end. Then the returns come back.”
Track sell-through, not just sell-in. Retail audits show retailer stock, and schemes are judged on extra sales, not on trade loading (pushing stock into shops).
This is mine“We paid for displays in hundreds of stores. How many went up?”
Our retail branding work, delivered through PEXORA, a joint venture of PromotEdge and Prodigy, comes with dated photo audits, store by store. Every missed store is fixed.
This is mine“The creator said 'clinically proven', and now ASCI has sent a notice.”
Brief creators in approved words. The Advertising Standards Council of India (ASCI) asks for proof of every claim, so our influencer marketing briefs flag risky words at script stage.

|---|---|---|
| 1. Strategy | Positioning and the pack-price ladder. The order of states, and the split between brand and trade spend. | Right states and packs make media pay. |
| 2. Trade and shelf | Trade schemes and photo-audited shop visibility. Rural marketing where stock reaches villages. | The shelf and the retailer's word decide. |
| 3. Apps and marketplaces | Listings and ads on Amazon and Flipkart, and on Blinkit, Zepto or Swiggy Instamart, only where stock is in place. | Rank and ratings win, if stock is there. |
| 4. Media and digital | Regional TV and print where distribution is ready, with ad films in local languages. Meta and YouTube ads, and creators. | Familiarity wins split-second choices. |
| 5. Measurement | Numeric distribution (the share of shops that stock you), sell-through against sell-in, and the return on each scheme. | Reach doesn't show if the product moves. |
Seasons set the calendar: summer drinks, monsoon repellents, Diwali gifting, winter skin care.
We don't publish a price list. Each part of the plan is billed on its own line, so you see what it returns.
| Way of working | When it fits |
|---|---|
| Monthly retainer | Brand, digital, marketplace and reporting; minimum 3 months, 30 days' notice to stop |
| Campaign or launch fee | State entry, festive push or launch; we confirm the timeline in the quote |
| Media and schemes at actuals | Media, scheme payouts, displays, printing and samples, shown line by line |

Real business problems, from sales to back office, each with a plain AI fix. A person stays in charge of every step.
A distributors' federation says heavily discounted stock from modern trade and e-commerce has broken price parity, so distributors struggle to explain price gaps to customers.
The AI fix Field staff upload shelf price photos; AI reads prices and flags unusual discounts. A WhatsApp assistant routes distributor complaints to the right manager. The company sets pricing policy.
Rural FMCG volume grew faster than urban for seven quarters to September 2025, so brands must reach more shops with the same field team.
The AI fix A WhatsApp assistant takes repeat orders from shopkeepers in their language, checks the distributor's stock and creates the order. AI suggests visit routes. Salespeople own the relationship.

India's FMCG market had sales of about ₹25 lakh crore (US$289 billion) in 2025, and the India Brand Equity Foundation expects about US$643 billion by 2030. The near term is slower. NielsenIQ found value up 0.8% and volume down 2.0% in April to June 2026.

Habit and the shopkeeper do most of the work. Kantar finds 65 to 70% of shoppers ask for a brand by name, and the rest choose at the shelf, on pack size and value. The shopper drops out when the shelf is empty, and a rival wins the sale.

A shopper says: "Is it on the shelf? Is the pack right for my pocket?" A distributor says: "Cover my fuel and staff costs." Few shoppers say it, but an empty shelf sends them to a rival. Kantar advises answering pack-size and value questions before the shopkeeper has to.

Distributors serve the traditional shops that carried over 80% of sales in April to June 2026. Building materials and pharma share this dealer problem. Modern trade chains plan promotions early. D2C keeps the margin and the customer. On marketplaces and quick commerce, rank and stock decide. In rural areas the market-town wholesaler decides. See our business models guide.

You can do much yourself: walk your market, count the shops that stock you, and keep one clean price sheet for distributors. Your factory, warehouse, sales team and distributors are not ours. We can take the brand, trade scheme and listings work, or give your plan a second look in a marketing audit.
First we map where you are stocked, because an ad in a state without stock wastes money. Next come trade schemes and shop displays with dated photo checks, since the retailer decides the shelf. Then listings on apps, only where stock is ready. Last, a weekly view by state, so spend sits beside sell-through. Vinnay Agarwaal, our COO (Chief Operating Officer), plans the operations and looks after our food, drink and lifestyle accounts. Avi Saraf, our Performance Marketing Lead, runs the quick-commerce listings and the marketplace ads.
Parents read a lot and trust little, so give each product one proof page: the full ingredient list and who tested it. A doctor may speak from real use, with any payment shown. Infant formula, foods for babies aged 6 to 24 months and feeding bottles fall under the Infant Milk Substitutes Act, 1992, so take legal advice before any promotion. Brief creators and plan trial packs with that rule in mind. A parent buys whatever is in stock at 11 at night, so keep the product stocked on quick-commerce apps.

Kirana owners restock from a wholesaler in the nearest market town, the feeder town, so that wholesaler decides which brands reach the villages. Use low-price packs, such as sachets, at prices the village already pays. Sample only where shops are stocked, with a coupon for a named kirana. The app shows what the nearest dark store holds, so check stock pin code by pin code first. Then rebuild the listing for a small screen: shopper words in the title and a pack image that reads at thumbnail size. Set ad budgets against margin, not just sales. The amended E-Commerce Rules say sponsored listings must be clearly marked from 1 January 2027. Naming an app here does not mean a tie-up with it. See our quick commerce marketing.

City general trade means neighbourhood kiranas and chemists, served on a distributor's weekly round. Modern trade is the supermarket chains, which plan promotions months ahead. Plan POSM (point-of-sale material, such as shelf strips and danglers) for each type of outlet, and check shelves with mystery shoppers. Hold retailer meets one market at a time. An offer may not be called free if the shopper pays for packing or handling.

Our view: a family buys detergent and floor cleaner by habit and price, mostly from the neighbourhood store and on quick delivery apps. Small packs let people try a new brand. One rule: the Central Consumer Protection Authority (CCPA) issued greenwashing guidelines in 2024. Vague words such as "eco-friendly" or "green" need proof, and a claim must say what it covers, like the pack or the process. Store sampling and a short how-to-use video work well. The factory and the supply chain are not ours.

Useful before you start. Open it when you need it.
Most trouble starts with one word: natural, pure, clinically proven. Every claim needs a basis first.
Food and drinks. The Food Safety and Standards Authority of India (FSSAI) sets claims rules (Advertising and Claims Regulations, 2018) and pack rules (Labelling and Display Regulations, 2020).
Packs. The Legal Metrology (Packaged Commodities) Rules, 2011 need the maximum retail price (MRP), net quantity and maker's details on the pack.
Cosmetics. The Cosmetics Rules, 2020, under the Drugs and Cosmetics Act of 1940, bar cosmetics from claiming to treat or cure conditions.
Ayurveda. The Drugs and Magic Remedies (Objectionable Advertisements) Act, 1954 bars ads claiming to treat listed conditions, such as diabetes or heart disease.
Ayurveda ad approval. Rule 170 of the Drugs and Cosmetics Rules, 1945 (state ad approval) was dropped in July 2024. The Supreme Court lifted its stay on 11 August 2025. Check the current position.
All advertising. ASCI's code needs evidence for claims. The Central Consumer Protection Authority (CCPA) made paid posts disclose the brand tie in 2022, and green claims need proof (October 2024).
Your regulatory team signs off claims. General guidance, not legal advice.
In 2024-25, ASCI said personal care made up 5.7% and food and beverage 4.69% of its cases, and 98% of 1,015 influencer ads it investigated needed changes. Source: ASCI Annual Complaints Report 2024-25, 28 May 2025.
Distributors work on thin margins and give shops weeks of credit, so a slow-paying shop can hurt the distributor.
The AI fix A tool reads billing and payment data, flags accounts running late and drafts WhatsApp reminders. The area manager and finance head decide credit limits and supply stops.
A tax change can shift demand fast, as when the GST change slowed home and personal care volumes in 2025, making stock planning harder.
The AI fix A forecasting model uses sales by product and region, plus price and festival dates, to suggest production and dispatch quantities. Planners review and override it for known events.

Well-known Indian brands, each with one plain lesson for an owner in your line of work. Names only, as public examples.
Start from a gap you see every day. Make your own version, sell it to people near you first, then grow.
What they did Balaji says in 1981 the Virani brothers saw moviegoers unhappy with a supplier's wafers and made their own. They sold to nearby retailers and built a Rajkot factory in 1989.
Plan for a bad-news day before it comes: who speaks, what you check and what you tell dealers. Trust can take time to win back.
What they did After FSSAI banned Maggi in June 2015, Nestle India relaunched it that November. A 2016 PTI report put Nestle's noodle share at 57 per cent, against 75 before the crisis.
Write down your quality standard, give every unit the same inputs, and check the output daily. Reject what fails.

Look for buyers your bigger rival ignores. Offer a fair product at a price they can pay, with a pitch that is easy to repeat.
What they did Outlook India says Nirma's detergent cost almost 25 per cent less than the nearest competitor. Most households washed with soda soap, and its ad became a jingle hit.

Give your brand one character and one voice, then change the topic often. A format people know gives them a reason to look again.

Sell a feeling people already carry, and show it on the pack. Try short festival editions for variety.
What they did Scroll.in (2023) quotes a book saying Paper Boat's founders could not find aam panna in shops. Its packs carry childhood-memory stories, and it made festival editions like Thandai for Holi.
Pick a pack look you can keep for years and write it in your brand guide. Check often for copies.
What they did Homegrown (2025) says the packaging stayed largely the same after the 1982 rebrand from Parle Gluco to Parle-G, and that a rival used a similar wax-paper wrapper.

The same work in your city and your industry, and the services that go with it.
Start from where the product sells and what holds growth back. Thin distribution needs trade spend first, to get stocked. A brand that is stocked but not chosen needs advertising. Digital works best where stock is ready and shoppers search. We set the split from your sales data, state by state.
Meta and YouTube ads in regional languages, and creators on camera. Listings and ads on Amazon and Flipkart, and on quick commerce. Search content that answers category questions. Our digital marketing team judges the work on sell-through and repeat orders, not views, and shows spend beside stock each week.
Often, if it is regional and focused. A regional-language channel where you are stocked builds familiarity in towns digital reaches unevenly, and gives the trade confidence to stock you. We recommend TV only when the budget gives it enough weight.
In big cities it is a core channel for top-up buys on Blinkit, Zepto, Swiggy Instamart and BigBasket. It rewards stock in each dark store and a high rank in app search. Our quick commerce marketing team ties ads to daily stock. Small towns still run on general trade.
Yes, through our trade and channel marketing work: schemes, meets for retailers and distributors, and shop branding with audits and photo proof. We judge schemes on the extra sales they create, not on sell-in alone (what the shop bought), because stock pushed into shops can come back as returns.
We look past reach. We compare sell-through in regions that saw the campaign with those that did not, and track trial, repeat purchase, share of search and the return on each trade scheme. We agree data sources before launch, such as retail audits and your own state-wise sales, so everyone reads the same numbers.
We don't publish a price list. Cost depends on the states and languages you cover, the weight of TV and print, scheme value, sampling and marketplace ad spend. A written quote follows within 2 working days of the first call. Media is billed at actuals.
Ask every agency, including us: Have you worked with brands sold through kiranas and modern trade, and on quick commerce? Do you judge sell-through and repeat purchase, not reach? Who checks claims against FSSAI and ASCI rules? And who is our contact each week?
