Look at what sold
Do it this week. Open your sales record and fill the sheet above. Do not wait for a perfect report. A page of rough notes made this week is worth more than a clean sheet made in January.
Sort the stock into three piles. Sold out early: you ran short, so order more and earlier next year. Sold slowly: the offer or the display needs a look. Never moved: clear it honestly, or drop it from next year's list.
Fix what broke
Read the questions. List every reason buyers called, wrote or complained. Count which reason came most often. Late delivery, wrong size and "is this in stock?" are common ones. Fix the top three before the next season, not all of them.
Check the timing. If most orders came in the last few days, your shoppers decided late, or your offer reached them late. Either way, next year you start earlier.
Clear leftover stock honestly
- Say why the price is lower, for example "festive stock clearance". A reason is more believable than a bare discount.
- Give a real end date, and keep to it. Do not write "last day" if it is not.
- Keep every claim one you can prove. Our Diwali guide lists the rules to read.
- Keep a few good pieces back for next year if they do not go out of fashion. Clear the rest.
Thank your buyers
- Send a short thank-you within the week. One line is enough.
- Ask for a review a day or two after the order reaches the buyer, not before.
- Ask before you add anyone to a WhatsApp list. See the rules for leads, forms and WhatsApp and our WhatsApp marketing work.
Write a note to next year's you
Put dates in it. Diwali in 2027 is on Friday 29 October, and Dussehra on Saturday 9 October. Eight weeks before Diwali is Friday 3 September 2027. Moon-based dates can move by a day, so check again a few weeks before. The full list is in our marketing calendar for 2027.
Put three lines in it. What to order earlier. What to drop. How to split the budget between stock, ads and delivery. Keep the note where you will find it in August.
A made-up example. Say a home-decor shop sold out of its lamp sets in the second week and was left with many plain diyas. Its sheet shows the lamp sets as "order earlier" and the diyas as "clear honestly". Its complaint list shows most buyers asked whether a set was in stock. Its note to next year says: put stock status on the WhatsApp catalogue from the first day. The numbers in this example are made up.
What a business can do this week
- Fill the six-row sheet from your own records. Write "estimate" next to any guess.
- Sort stock into the three piles: sold out early, sold slowly, never moved.
- List the top three buyer complaints and give each one an owner and a date.
- Send the thank-you, and set a day to ask for reviews.
- Write the note to next year's you, with the dates above, and save it where you will find it.
A word of care. Your sheet describes your shop in your area. Do not compare it with another shop's or with a report on the whole market. Judge this year against your own last year, and use the same method each time.
