Marketing ROIin India

Marketing ROI is a simple sum with a lot of room for argument. Say which ROI you mean, name the period and list the costs. Who this is for: Owners, finance heads and marketing heads of Indian firms that sell by quotation, phone call or visit, and want to know what their marketing returned.

/ 01 The short answer

What is ROI in marketing, and how do you read it?

Marketing ROI is the profit that marketing earned, after every cost, set against what you spent on it. Work it out on gross margin, say which period you mean, and list the costs you counted.

ROI in marketing can read 40% in one view and a loss in another, from the same spend. PromotEdge helps Indian firms measure it, and this guide shows how.

ROI means return on investment. Ask a marketing head, a finance head and an agency what it means, and you may hear three answers. One says profit over cost. One says sales over ad spend. One says the whole firm's earnings over all marketing. All three can be right for their own question, and wrong when they are mixed up.

This guide is a companion to our hub on marketing budget and ROI in India. The hub gives a chain of six numbers. This page goes deeper on one of them. It covers the meanings of ROI, the problem of time, what to count, how to measure when nothing is sold online, a worksheet and questions for an agency.

The formulas and the example are our own, and every figure in the example is made up. Where we quote a page, we name it and the month we read it. It is information, not advice. Ask your chartered accountant before you use these numbers in a board paper or a loan file.

Key takeaways
  • Three sums go by the name ROI. Profit over cost is the real one. Sales over ad spend is ROAS. Whole firm over all marketing is business ROI.
  • The period changes the answer. In our example the same spend reads minus 100%, minus 30%, 5% and 40% as time passes.
  • Sales that arrive late, and cash that arrives later, mean a young campaign looks worse than it is. Read each month's enquiries at a set age.
  • Count every cost you would not have paid without the campaign. Leave out the cost of doing the work, which sits in gross margin.
  • With no online sale, give each channel its own door, ask every caller how they heard of you, and log it in one sheet.

Our beliefWe'd rather show you results than a nice presentation.

/ 02 Three meanings, one spend

One firm,four answers

Say a firm sells design and project management for offices, and it sells by quotation. In six months it spends ₹6,00,000 on marketing. That is ₹4,00,000 on ads, ₹1,20,000 as agency fee, and ₹80,000 on tools, a landing page and a call tracking number. By the end of month 9 the enquiries from those ads have turned into 4 signed orders of ₹3,00,000 each, a total of ₹12,00,000. The firm keeps 70% of each order after designers' pay and site costs, which is a gross margin of ₹8,40,000. In the same nine months it also won 2 orders of ₹3,00,000 each by referral. All figures are made up.

What people call ROIHow it is worked outIn the exampleWhat it tells you
Profit over all cost (campaign ROI)(Gross margin on the campaign's orders minus all marketing cost) ÷ all marketing cost(₹8,40,000 minus ₹6,00,000) ÷ ₹6,00,000 = 40%What the campaign earned after every cost.
Sales over ad spend (ROAS)Sales ÷ ad spend₹12,00,000 ÷ ₹4,00,000 = 3Rupees of sales per rupee of ads. It is not profit.
Sales gain over ad spend, written as a percent(Sales minus ad spend) ÷ ad spend(₹12,00,000 minus ₹4,00,000) ÷ ₹4,00,000 = 200%The same ROAS written as a percent, less 1. Still about sales.
Business ROI(Gross margin on all orders minus all marketing cost) ÷ all marketing costMargin ₹8,40,000 + ₹4,20,000 from 2 referral orders = ₹12,60,000. (₹12,60,000 minus ₹6,00,000) ÷ ₹6,00,000 = 110%What the firm earned against what marketing cost. It credits referrals to marketing too.
Campaign ROI read at the end of month 1Same sum as the first row, read earlyNo order signed yet. (₹0 minus ₹1,00,000) ÷ ₹1,00,000 = minus 100%A loss on paper. The orders have not arrived yet.

Figures as of 26 Oct 2026.

Our own method and made-up figures. ROI has more than one definition, so write down which one you use and use it the same way each month.

The three meanings of marketing ROI

According to Wikipedia's page on return on investment (last edited October 2026), ROI is the ratio of net income, or profit, to the investment. The page lists several formulas, and says ROI can be worked out in different ways depending on the goal. It adds that the simple formula lets users choose their own inputs, such as the period and whether overhead is counted. That is why two people can quote two ROI figures for the same campaign and both be honest.

Profit over all cost

This is the meaning we use. Take the gross margin on the orders the campaign brought. Subtract everything the campaign cost. Divide by the same cost. Gross margin is what is left of an order after the direct cost of doing the work. In the example it is 70%, so four orders of ₹3,00,000 leave ₹8,40,000. Take away ₹6,00,000 of marketing cost and ₹2,40,000 remains. ₹2,40,000 ÷ ₹6,00,000 is 40%.

Gross margin is before rent and other overhead, so say so when you report it. A reader can then see what was left out. This is the ROI the owner cares about. It says whether the money earned more than it cost.

Sales over cost, which is really ROAS

Many ad reports show a figure they call return. It is usually sales divided by ad spend. That is return on ad spend, or ROAS. In the example, ₹12,00,000 ÷ ₹4,00,000 gives a ROAS of 3. Written as (sales minus ad spend) ÷ ad spend, it becomes 200%. Both are about sales. Neither says what the firm kept. Our guide on ROAS meaning and formula shows how to turn a ROAS into a break-even point, and the glossary has a short note on ROAS.

Here ROAS looks strong and the profit ROI is 40%. With a thin margin the same ROAS could be a loss. Always ask which one a person is quoting.

Campaign ROI and business ROI

Campaign ROI looks at the orders the campaign brought. Business ROI looks at everything the firm earned against everything it spent on marketing. In the example the firm also won two referral orders in the same nine months. They add ₹4,20,000 of margin, and business ROI reads 110%.

The second figure is bigger, and it is less honest about the campaign. Some referral buyers may have seen the ads, and some may not. According to Wikipedia's page on return on investment (last edited October 2026), a marketing ROI figure is credible only if the program's effects are separated from other influences. So report campaign ROI for judging a campaign, and business ROI for judging the whole marketing effort. Say which one you are showing.

The same spend, read at four dates

Now see what time does. The example campaign ran for six months. Orders from its enquiries were signed in months 3, 4, 6 and 8. Here is the profit ROI of the same ₹6,00,000, read at four dates. Each signed order adds ₹2,10,000 of gross margin.

Read at the end ofAll spend so farOrders signed so farGross margin on themROI
Month 1₹1,00,0000₹0Minus 100%
Month 3₹3,00,0001 (₹3,00,000)₹2,10,000Minus 30%
Month 6₹6,00,0003 (₹9,00,000)₹6,30,0005%
Month 9₹6,00,0004 (₹12,00,000)₹8,40,00040%

The spend and the work are the same in every row. Only the date changes. ROAS on the ad spend moves as well. At month 6 it is ₹9,00,000 ÷ ₹4,00,000, which is 2.25. At month 9 it is 3. A firm that read the campaign at month 3 and shut it down would have cut off the three orders that were still on the way. All figures are made up.

According to Wikipedia's page on return on investment (last edited October 2026), ROI is not adjusted for time. A single percent hides how long the money was out and when it came back. For that, read payback beside ROI. Our guide on customer acquisition cost in India has a section on payback, and the CAC glossary entry gives the short meaning.

The problem of time

Marketing pays late. Three delays stack up. The enquiry comes after the ad. The order comes after the quote. The cash comes after the bill. A report that ignores these delays punishes young campaigns.

Late sales

Ad platforms know about this. According to Google Ads Help, October 2026 (no date on the page), report conversion values for four weeks, or one to two conversion cycles, whichever is longer. Do that before you set a target ROAS. The same page says to judge ROAS over a window that leaves out the most recent conversion delay period. A conversion cycle is the time buyers take from the first click to the action you count. A firm that sells by quotation can have a long one.

The ad account also stops counting. According to Google Ads Help, October 2026 (no date on the page), the click window is 30 days by default. You can set it from 1 to 90 days, depending on the source. A conversion after the window is not recorded. A buyer who signs in month 4 may never appear in the ad report. This is why the sheet you own matters. For firms that sell to other firms, the sales cycle is longer still, and our guide on business to business (B2B) lead generation in India covers how to follow enquiries through it.

Credit sales

Many Indian firms bill on credit and are paid weeks later. A signed order is not cash. In the example, say the firm bills when the design is handed over and is paid 60 days after. By month 9 three of the four orders are paid, and the fourth is still due. This is our own reading of how firms here bill, and we did not open an official text on credit terms.

So work out ROI twice. The first uses gross margin on signed orders. It is 40% at month 9. The second uses only cash received. ₹9,00,000 of cash at a 70% margin is ₹6,30,000 of margin. ₹6,30,000 less ₹6,00,000, divided by ₹6,00,000, is 5%. The gap between 40% and 5% is money you are owed. Finance heads need both figures.

What to do about it

These steps are our own method. They need no benchmark, only your own past orders.

  • Look at your last 10 to 20 orders. Note the days from first enquiry to signed order, and from signed order to cash. That is your own sales cycle.
  • Group enquiries by the month they arrived. Read each group at a fixed age, for example nine months after the month it began.
  • Set the review date before the campaign starts. A month-one reading is only a progress note.
  • Report ROI so far beside the value of quotes still open. Open quotes are not income, but they tell the reader what is on the way.
  • Keep a record of each order against its source, even after the ad account's window has closed.
  • If your agency can send signed sales back to the ad account, ask for it. According to Google Ads Help, October 2026 (no date on the page), offline conversion import shows what happens after an ad click or call, such as a signed contract.

For events, the wait is the same or longer. Our guide on trade show marketing return shows how to follow stall leads through to orders.

What goes into marketing ROI, and what stays out

ROI is only as honest as its cost line. A short cost line makes a high ROI. A long cost line makes a lower one that you can trust.

What must go in

According to Shopify India's blog on customer acquisition cost (CAC), published July 2024, the costs to count include marketing software and tools, marketing staff salaries including freelancers, advertising fees, discounts and promotional offers, content creation, and sales costs that support marketing. That page is about CAC, and the same cost lines suit ROI. In the example, the agency fee, the tools and the call number sit inside the ₹6,00,000 along with the ad spend.

  • Ad spend on every platform, and the agency or freelancer fee.
  • Tools, landing pages, call tracking numbers and anything else bought for the campaign.
  • Content, photos, video and design made for it.
  • The share of staff time spent on it, if you can work it out.
  • Discounts and free offers given to win the first order.
  • Brochures, samples and travel, if the campaign needed them.

What stays out

  • The cost of doing the work, such as designers' pay and site costs. It is already inside gross margin, and counting it twice would hide a good result.
  • Costs you would have paid anyway, such as the owner's usual salary, unless that time went to the campaign.
  • Orders from existing customers who ordered again. According to Shopify India's blog, published July 2024, acquisition cost counts first-time customers and not returning ones. For a campaign that sells to new buyers, the same rule keeps repeat orders from flattering the result. A campaign aimed at old customers is a different sum.
  • Orders with no link to the campaign, unless you are working out business ROI and say so.

Tax needs care. We did not open an official text on how GST sits in ad spend or in sales, so we state no rule. Use the same basis on both sides, the way your books do, and ask your chartered accountant. Do the same for credit notes and cancelled orders. Take them out of the sales you count.

How to measure ROI when nothing is sold online

A shop with a cart sees each order and where it came from. A firm that sells by phone call, WhatsApp chat or a visit to the office does not. Orders are signed offline, and the ad report never hears of them. The method below is our own. It uses a sheet you control, and it asks the customer where they heard of you.

Start by giving each source its own door. Put a separate phone number on the ads. Use a separate WhatsApp link for each channel. Add a source field to the form. At the counter, ask a visitor how they heard of you. Then there is a place in the sheet to write each answer.

Platforms can help with some doors. According to Google Ads Help, October 2026 (no date on the page), website call tracking counts a call as a conversion only when it lasts longer than a minimum length you set. Calls to a number on your website can be tied to the ad that was clicked. The same page says you can import sales from calls that you track in another system. According to the page on conversions, calls are credited to the date of the ad click, and not to the date of the sale. We did not open a Google page on counting WhatsApp chats, so we state no rule for them.

For links in ads, emails and messages, tag them. According to Google Analytics Help (no date on the page), the campaign URL parameters are utm_source, utm_medium and utm_campaign, and you should always use all three. The page also says Analytics is case sensitive, so Google and google are treated as two sources. Pick lower case and keep to it. Tracking set-up of this kind is part of our analytics and tracking service.

Customer answers are useful, and they are not exact. People forget, and many name the last thing they saw. That is our reading. So use the answer to find the source, and use the tagged number or link to check it. If the two disagree often, look at the tracking first.

If calls and chats are your main route, our guide on lead generation in India shows how to count an enquiry, a lead and a qualified lead. Do that before you reach the order.

What marketing ROI cannot tell you

ROI is a good question with limits. Know them before you make a budget move on it.

  • It is one number from your own choices. Period, overhead and costs are all open. Always print them next to the figure.
  • It is not adjusted for time. A 40% return in nine months and in thirty months are not the same.
  • It does not isolate the cause. Referrals, repeat buyers and brand name searches can all sit under one campaign's numbers.
  • It tells you what happened. It does not tell you what more spend would bring. Cost can rise when spend rises, and that needs a test.
  • It sits beside other numbers. Cost per customer and payback sit beside it in the hub guide, and the way to share a budget is in our guide on splitting a marketing budget.

Copy this table into a sheet. Fill one copy for each month of enquiries, and read it again at the age you set. The third column shows our example at month 9. The figures are made up.

Questions to ask an agency about ROI

  • Which ROI will you report: profit over cost, or sales over ad spend? Can you show both?
  • What is inside the cost line? Is your fee in it?
  • On what date will you read the ROI of each month's enquiries, and why that date?
  • How will you count orders that come by phone, WhatsApp or a visit, and who writes down the source?
  • Will signed sales be sent back to the ad account, and who does it?
  • How do you keep referral and repeat orders out of the campaign's number?
  • If the ROI at the review date is below our line, what will you stop or change?

/ 03 No online sale

Your measuring methodfor calls and visits

  1. 01

Give each source its own door

A separate number on the ads, a separate WhatsApp link per channel, a source field on the form, and a note at the counter for walk-ins.

  2. 02

    Ask every enquirer one question

How did you hear about us? Write the answer in the customer's own words, then group the answers.

  3. 03

    Log everything in one sheet

Date, door, answer, quote value, order value, date signed and cash received. One row per enquiry.

  4. 04

    Tag your links

Use utm_source, utm_medium and utm_campaign in lower case on every link in ads, emails and messages.

  5. 05

    Update the sheet every week

Sales adds quotes, orders and payments. A sheet that is a month old is the main reason ROI figures go wrong.

  6. 06

    Read by month of enquiry

At the age you set, fill the worksheet for each month. Compare tagged data with what customers said.

  7. 07

Send signed sales back if you can

Ask your agency or developer whether signed sales can go back to the ad account, so the ads can learn from real orders.

/ 04 Where we fit

How we help, in kind

We help Indian companies measure what their marketing returned, from their own books. We work with you on the sheet, the tracking and the monthly reading.

Cost depends on how much of the work you do yourself and which channels you use. We give no figure here.

The smallest first step is a free 30-minute strategist call and a one-page plan, for projects we think we can help. We take on a limited number, so we'll tell you honestly if it is a fit. We send a quote within 2 working days.

You can ask for a growth plan when you are ready. A few lines in the form are enough.

We opened each page below on 26 October 2026. Rules and platform terms change, so check the current page before you act. None of the Google help pages shows a page date, so we write October 2026, the month we read them.

They helped us a lot to structurize the whole concept from our side. So in fact, there were a lot of great ideas they provided, guiding us...what we should do and what we should not do in this regard. And the best part was that they were very clear from there, from the whole blueprint. So they understood our request from the proposal and then accordingly they executed it.”

“In the city of Kolkata , there are very few full service advertising agencies which are compact, agile, quick and yet have the vision and creative /executional abilities of large reputed agencies. My experience with PromotEdge has been extremely satisfying and they have done world class job for Brand Building exercise of LION INDIA.In my professional life spanning over 4 decades I have always worked with leading agencies like Lintas, Grey, etc so my benchmarking was rather high. I am delighted to say that i did find the agency measuring up nicely on every parameter of our expectations. Common questions.

  • ROI in digital marketing is the profit that online work such as ads, search and email earned, after every cost, set against what you spent. Take the gross margin of the customers it brought, subtract the total cost, and divide by the cost. Say the period and the costs you counted.

  • ROI in marketing means return on investment. It compares the profit marketing earned with what marketing cost. People also use the name for sales over ad spend, which is ROAS. Ask which sum is meant, and always state the period.

  • Take the gross margin on the orders the campaign brought, subtract all the campaign's costs, and divide by those costs. Say a campaign cost ₹1,00,000 and brought ₹1,40,000 of margin. That is ₹40,000 ÷ ₹1,00,000, or 40%. The figures are made up.

  • Keep your own sheet of spend, enquiries, quotes, orders and cash, with each order linked to its source. Tag links, give calls and chats their own numbers, and ask buyers how they heard of you. Read each month's enquiries again after your sales cycle has run.

  • It depends on your margin, your payback time and the period you read. We found no single figure that fits every firm, so we give none. A return is good when it is positive after all costs, and when the money comes back before your cash runs short.

  • ROAS is sales divided by ad spend. ROI, as we use it, is profit over all marketing cost. ROAS ignores margin and every cost besides ads. Say a firm shows a ROAS of 3. Its ROI can be 40%, or a loss, depending on margin and the other costs.

  • Marketing pays late. The enquiry comes after the ad, the order after the quote, and the cash after the bill. A month-one reading counts the cost but few of the orders. Read each month's enquiries again after your own sales cycle, and note which orders are still open.

  • Give each channel its own number or link, ask every caller how they heard of you, and log the answer with the quote, the order and the cash in one sheet. Update it weekly. Use tagged links to check what people say.
